The short answer

Shower leaks come from six places: the waste, the tray seal, the screen, the grout and tiling, the valve, or the supply pipes. Test them in that order, one at a time, with everything dried between tests. Intermittent ceiling stains almost always mean a usage leak, not a burst pipe; damp that grows on its own means pipework.

Showers produce the most misdiagnosed leaks in the house. The same brown ring on the ceiling below can be caused by a loose waste, a failed tray seal, a leaking screen hinge, porous grout, a weeping concealed valve or a split supply pipe, and five of those six get fixed with completely different work. Guess wrong and you pay for a regrout that solves nothing while the real leak carries on behind it.

The fix for guessing is sequence. A leaking shower can be tested one component at a time, in an order that starts with the most likely and cheapest suspects, and each test takes minutes. This guide sets out that order, explains why the intermittent stain fools so many people, and covers the two special cases: wet rooms and the leaks that need instruments.

Why a leaking shower fools everyone

Three things make showers uniquely deceptive. First, almost everything that can leak is hidden: the waste sits under the tray, the valve is often buried in the wall, and the tray edges are sealed out of sight behind an upstand. Second, a shower only leaks meaningful amounts while someone showers, so the evidence appears hours later, somewhere else, after the water has travelled along boards and joists. Third, the volume is deceptively high: a shower running for ten minutes puts far more water at the seals than a bath ever splashes at them, so a small defect passes a lot of water over a month.

The result is a classic pattern we see weekly: a ceiling stain below that darkens, dries, and darkens again, three different tradespeople with three different theories, and a homeowner holding quotes for new sealant, a regrout and a full refit. The stain cannot tell you which theory is right. The tests below can.

The right order to test

Test in order of likelihood and effort, and change one variable at a time. If you run the shower normally and watch the ceiling, you have tested everything at once and learned almost nothing. Isolate instead: send water through only the waste, then only over the tray edges, then only at the screen, then only through the pipework. Dry everything between tests, give each one time to show through (an hour for a ceiling below is not excessive), and keep notes. The component that was in play when the water reappeared is your leak.

One preparation step pays for itself: if the ceiling below is accessible, mark the stain edge in pencil and photograph it before you start. Growth between tests is your signal, and a time-stamped photo series is exactly the evidence an insurer or a landlord will later ask for.

The five tests, step by step

Test 1: The waste

With the tray dry and the shower off, pour a full bucket of water directly down the plughole, keeping the tray around it dry. Water appearing below means the waste or trap has failed. This is the most common culprit and, where there is access, often a ten-minute repair.

Test 2: The tray seal

Pour water slowly around the tray edges and into the corners, without running the shower. This tests the sealant joint between tray and wall. A tray that flexes underfoot fails this test repeatedly, because movement tears sealant no matter how well it was applied; the cure is supporting the tray, not another tube of silicone.

Test 3: The screen and its seals

Splash and pour water at the screen: along its bottom seal, the hinge, and the junction where the frame meets the tiles. Screen leaks drip outside the tray at floor level, so they often show as damp flooring beside the shower rather than a ceiling stain directly below it.

Test 4: The tiles and grout

Spray the tiled walls with the shower head held close, especially any cracked grout lines and the joints around fittings. Grout and tile adhesive are not a waterproof layer, and on a stud wall a run of failed grout lets shower water straight into the cavity behind.

Test 5: The valve and supply pipes

Take the head off the hose, run the outlet into a bucket, and let the shower run without wetting the enclosure. Any water appearing below now is coming from the valve or the pipes, not the seals. A concealed valve that weeps into the wall shows up this way, and so does a supply that leaks under pressure whenever the shower runs.

The stain that comes and goes

An intermittent stain is information, not mystery. Plasterboard darkens when wetted and fades as it dries, so a stain that tracks shower use is announcing a usage leak: waste, seal, screen or grout. A stain that grows steadily regardless of use announces pressurised pipework. And a stain that appears only after long showers but never short ones suggests a slow route, like grout, where water needs time to soak through before it drips.

People misread this constantly, in both directions. The intermittent stain gets blamed on a burst pipe and a plumber is asked to find one that does not exist; the steady stain gets another bead of sealant it never needed. Matching the stain’s rhythm to the household’s showering is the single most valuable observation you can hand to whoever investigates. Wet rooms are different

A wet room replaces the tray with a tanked floor: a waterproof membrane under the tiles, dressed into a floor-level drain. When a wet room leaks, the failure is usually in that membrane or where it meets the drain, and the symptoms are broader: damp skirtings in the next room, a smell that will not lift, floors that stay cold and dark-looking rather than a neat single stain below.

The honest news is that wet room leaks are rarely a DIY diagnosis. The membrane is buried under the tiles, so surface inspection proves little, and the failure point can be a metre from where the damp shows. Moisture mapping across the floor and lower walls finds the wet zone’s shape, and a controlled flood test of the drain area (done carefully, with the room isolated) separates membrane failures from drain connections. When a shower leak needs detection equipment

The five tests solve most shower leaks. The exceptions are buried: a concealed valve weeping inside a solid wall, a supply pipe leaking under the floor, a wet room membrane gone somewhere under twenty square metres of tile.

Frequently asked questions

How do I tell if a shower leak is the seal or a pipe?

Timing. Seal, waste, screen and grout leaks only happen when the shower runs, so the damp tracks shower use and dries between times. Pipe leaks are pressurised and leak constantly, so the damp grows even on days nobody showers. Running the shower outlet into a bucket tests the pipework without wetting the seals.

Can a shower leak without any visible water?

Easily. Small volumes soak into the wall cavity, floor void or joists and evaporate before they surface, so the first evidence is often a musty smell, lifting flooring or a stain weeks old. Will regrouting stop my shower leaking?

Only if the grout was the failure, and it is one suspect among six. Regrouting over a failed tray seal, a loose waste or a weeping valve changes nothing except the invoice. Run the tests in order first; five minutes with a bucket tells you whether the grout was ever the problem.
